Reconfigure, Don’t Relocate: Why Distribution Centers Are Modernizing Within Their Existing Footprints

The math on building new distribution centers has changed. A decade ago, the standard answer to a throughput problem was simple: lease more square footage and pour another slab. Today, prime industrial real estate near major population centers is harder to find, more expensive to acquire, and increasingly subject to local approval delays that can stretch into years. At the same time, parcel volumes have continued to climb as direct-to-consumer fulfillment, same-day delivery, and omnichannel retail reshape the demands placed on every facility in the network.

The result is a clear and accelerating trend: rather than building new facilities, leading freight, parcel, and retail operators are reconfiguring the buildings they already have. Reconfiguration projects now routinely deliver capacity gains that, ten years ago, would have triggered a greenfield build.

What Reconfiguration Really Means

True reconfiguration is not merely a refresh. It is a wholesale rethink of how product flows through a fixed shell. A typical project might add hundreds of linear feet of new conveyor, layer in additional sortation lanes, upgrade scanners and diverts, and integrate the result with new control panels and modern tracking software — all without adding a single new dock door. The goal is to wring more throughput out of every square foot of an existing building.

The complexity is significant. Designers must work around structural columns, existing mezzanines, sprinkler grids, and active utilities. They must also account for the most demanding constraint of all: the facility cannot stop running. A parcel hub that supports a major metropolitan area cannot go dark for three months while contractors rebuild it.

The Phased-Execution Imperative

Successful reconfiguration projects share a common DNA — they are executed in phases, often dozens of them, with the bulk of preparation work performed alongside live operations. The active facility floor becomes a shared workspace, with installation crews threading prep work between sortation cycles, picking activity, and outbound waves. Strategic transfers — the actual cutovers from old infrastructure to new — are typically reserved for weekend shutdowns, when a control panel and its associated equipment can be brought online in a controlled window.

This approach demands a different kind of installation partner. Tight schedules and a fixed shell leave no room for rework. Material staging must be choreographed against a building that has no spare floor space. Crews have to be flexible enough to compress a week of work into a 36-hour weekend window when the operational calendar finally allows it.

What Operators Should Look For

Leaders evaluating a reconfiguration project should pressure-test their installation partners on three dimensions. First, phased-execution experience. Has the partner actually executed a project in many discrete phases, or are they accustomed to greenfield work where they own the building? Second, controls and electrical depth. New panels, new I/O, new field devices, and fresh communication wiring all need to come online cleanly the first time — there is no second weekend window. Is their team to perform this task homogeneous or will they piece together unconnected contractors who will have first time work barriers with each other?  Third, safety culture under live conditions. Working around active sortation equipment is inherently hazardous, and the only acceptable incident rate is zero.
